Why Offset Printing Costs What It Costs

Prepress, paper, finishing, turnaround time, technical challenges. Everything that affects the price of offset printing - explained from the inside.

A client asks for a catalogue quote. The printer sends a figure. The client calls back: "But why does it cost that much? It's just paper and ink." Anyone who has worked in print for more than a week has heard that line.

The problem is that "paper and ink" accounts for the last 20% of costs. The rest is hidden in prepress, machine logistics, time, technical risk and dozens of decisions the client never sees. This article breaks it all down.

1. Prepress - the cost you pay before printing a single sheet

Offset printing doesn't start with pressing "go". Before the machine produces the first saleable sheet, the printer must complete an entire preparation process known in the industry as makeready or prepress. This is a fixed cost - regardless of run length.

What does prepress involve?

Printing plates (CTP). For every job, aluminium plates are imaged - one per CMYK colour. A full-colour catalogue printed on four units requires a minimum of four plates. If the job has many pages and requires multiple forms, the plate count multiplies quickly. Each plate has a cost: material, imagesetter time, quality control.

Machine wash-up. Before a new job, the cylinders, blankets and ink system must be thoroughly cleaned of the previous ink. Particularly important when changing colours or moving from a dark job to a light one - residual ink from the previous job can contaminate new shades. Washing down a large sheetfed press takes 30–90 minutes of operator time plus chemical consumables.

Registration and make-ready settings. The operator must set the sheet feeder for the specific paper grade and grammage - 90 gsm coated behaves very differently from 350 gsm board. Cylinder pressure, ink-water balance and colour register all need to be set. This requires experience and time.

Waste sheets. The first few dozen - and on large presses up to 200–300 - sheets go to waste. This is the necessary cost of stabilising the press. A modern B1 sheetfed press (such as a Heidelberg XL 106) typically needs 250–350 sheets before reaching stable production quality. At 170 gsm paper, this is a real line item in any cost calculation.

Press proof. For demanding jobs - especially those with precise Pantone colours or calibrated photography - the printer produces a colour proof before the run starts. This adds time and cost, but eliminates the risk of the client rejecting the entire run.

The key principle: Prepress costs are fixed - identical whether you print 500 or 5,000 copies. This is why unit cost at short runs is dominated by makeready, while at long runs it becomes marginal. This is the mathematical foundation of offset print economics.

Offset vs digital - where the difference lies

In digital printing (toner or inkjet) there are no plates, no wash-up, no waste sheets. The press prints directly from the file. The first sheet is virtually identical to the thousandth. This is why digital is cheaper at short runs - there are no fixed set-up costs. At long runs offset wins - makeready costs spread across thousands of copies, and the unit cost of ink and paper is lower than in digital.

The crossover point - the run length at which offset becomes cheaper than digital - was historically around 1,000 copies. Today, with rising labour costs and new digital technologies, it has shifted, but for standard catalogues and brochures offset remains more economical from around 500–1,000 copies upwards.

2. Paper - why 130 gsm can be cheaper than 115 gsm

Most people assume paper price rises linearly with grammage. This is not true, and it is one of the best-kept secrets in print.

What determines paper price?

Paper is bought by the tonne, not by the sheet. The price per tonne depends on chemical composition, coating (gloss coated, matt coated, uncoated offset), raw material origin and - above all - purchase volume and how popular that grade is.

A printer running large jobs orders paper by the pallet and by the lorry, direct from a merchant or manufacturer. At the right volumes, discounts are negotiated that a retail buyer will never see. And this is where the paradox arises:

130 gsm gloss coated is one of the most popular printing papers in the world. It is produced in enormous quantities, sold by the hundreds of tonnes per month, and as a result printers buy it with large discounts. 115 gsm matt coated is less popular, produced in smaller volumes, stocked in smaller quantities - and when bought in bulk it can actually be more expensive than 130 gsm gloss despite the lower grammage.

Add to this sheet optimisation. Standard grammages fit standard press sheet sizes. A non-standard grammage may require a different sheet size, generating more waste in cutting and being harder to order at short notice.

Does 250 gsm cost twice as much as 130 gsm?

No - and this matters. A gram of paper is a gram of paper, but the price per tonne of 250–300 gsm cover stock is higher than 130 gsm text stock because it is a different product with a different coating and different structure. Per B1 sheet, the cost difference between text and cover stock is often smaller than expected. This is why a catalogue with a 300 gsm cover costs more than a 200 gsm cover version, but not proportionally to the grammage difference.

Practical tip: When requesting a quote, always ask about alternative grammages. Switching from 115 gsm to 130 gsm may cost literally nothing - or even reduce the price - if the printer carries 130 gsm in stock and would need to source the 115 gsm specially.

Gloss vs matt coated - which costs more and why

Matt is more expensive. Always, at the same grammage. Matt coating requires a different calendering process and different chemical composition - it is simply more expensive to manufacture. The price difference per tonne between gloss and matt of the same grammage is typically 5–15%.

Matt also has one property that complicates printing: it absorbs more ink than gloss. With dark colours and large solids (full-coverage backgrounds) the printer must use more ink to achieve the same colour saturation as on gloss. This increases ink consumption and - more importantly - raises the risk of technical problems (covered in the section on print difficulty).

3. Finishing - why it drives up the price so much

A client looks at a soft-touch laminated catalogue with spot UV varnish and thinks: "It's just a thin layer on paper, why does it cost so much?" Because finishing is not a coating - it is a separate production process with its own machine, operator, makeready and technical risk.

Lamination - a separate machine, a separate run, separate risk

After offset printing, the finished sheets go to a laminator - a machine that applies a thin BOPP (polypropylene) film to the paper surface under pressure and heat. This requires:

  • A separate machine set-up for the sheet format and grammage
  • Warm-up time and temperature calibration
  • Waste sheets - the film must adhere evenly without bubbles or creasing
  • Quality checks after each batch - air bubbles, uneven adhesion and delamination (film lifting) are real problems

Soft-touch film costs more than standard matt film because it has a different composition and is harder to apply - it is more sensitive to temperature variation. Soft-touch on a black background is one of the most demanding lamination processes: even a few degrees of temperature deviation can cause micro-surface irregularities visible at an angle.

Spot UV varnish - twice through the machine, twice the risk

Spot UV varnish - glossy logo on a matt background - requires a separate screen printing plate defining exactly where the varnish goes and where it does not. Sheets must align precisely with the printed image - the register (alignment) of the varnish to the print must be accurate to tenths of a millimetre. Any misalignment is visible to the naked eye.

After the UV varnish is applied, sheets pass under a UV lamp that cures the coating in a fraction of a second. The process itself is fast, but the set-up, registration and quality control make it a demanding and costly operation - particularly at short runs where set-up costs represent a large share of the total.

Why is finishing such a significant complication? Because each process is a separate production stage with its own scheduling window, its own machine and its own risk of rejection. If after lamination 5% of the run turns out to have bubbles under the film - it goes to waste. Nobody charges for the machine's error, but the cost of lost sheets and operator time is factored into the price.

4. Turnaround time - longer lead time means lower price, and that is not a coincidence

Clients often fail to understand why turnaround affects price. "You print whenever you want." No - we print when the press is available, and the press is available when we can plan it optimally.

Gang run - combining jobs on one sheet

Large offset presses print on B1 sheets (700×1000 mm) or larger. A sheet that size holds far more than one job. A printer with two weeks to complete a job can wait until several orders arrive with the same specification (same paper, same colour) and print them on one sheet in one pass - sharing makeready costs between several clients.

This is gang run printing. Instead of separate plates, separate wash-up and separate waste sheets for each job - everything happens once, and the savings pass to the client as a lower price. Gang run can reduce unit cost by 20–33% compared to dedicated press runs.

A client who needs print "by tomorrow" cannot use gang run. The printer must run the press for them alone - and this is why express jobs cost more, not less.

Press planning - time is literally money

A large offset press costs several million euros and generates fixed costs: lease, servicing, operators, electricity. Every hour of downtime is a loss. Longer lead times allow the printer to plan the press optimally - without downtime, without overtime, without pulling jobs from the schedule. This translates into lower prices for clients with flexible deadlines.

5. Print difficulty - when the design itself is the problem

Not every job prints equally. Some designs are technically demanding to the point where the printer must invest more time, more waste sheets and more operator attention. That has a price.

Large solids - full-coverage dark backgrounds

A design with a solid black or dark navy background across the full page is one of the most demanding challenges in offset printing. The problem is called setoff - wet ink from one sheet transfers to the back of the next sheet in the pile. With large quantities of dark ink the risk is very high, particularly at high press speeds.

The printer must reduce press speed, apply anti-setoff powder between sheets and allow more drying time before stacking. This slows production and increases cost. Inadequate management of this problem results in finished catalogues with smears or colour ghosting on covers - and they go straight in the bin.

Thin paper - static and sheet sticking

Printing on paper below 80–90 gsm is a separate category of difficulty. Thin sheets generate strong static charges as they pass through the press - they cling to cylinders, stick together in the pile and cause double-sheet feeding. Problems such as two-sheet feeding (the press picks up two sheets at once) or sheets adhering to the cylinder can halt production for several hours.

Additionally, on thin paper ink strikes through to the reverse side - an effect called show-through or ghosting. Text from the back of the sheet bleeds through and is visible from the front. This can be partially mitigated by adjusting the layout (placing light areas opposite each other) or reducing ink density, but this requires additional prepress work and expertise.

Hickey - the small enemy of quality

A hickey is a white ring with a dark spot in the centre - a print artefact that appears when a tiny dust particle, paper fibre or dried ink pigment sticks to the blanket or plate. In heavy solids they are invisible. In light areas or across photographs they are a disaster.

Eliminating hickeys requires regularly stopping the press and cleaning blankets - each stop wastes time and sheets. On difficult jobs, an operator may spend more time cleaning the press than actually printing.

Mechanical ghosting - when the design sabotages itself

Ghosting occurs when a large area of flat colour shows a "ghost" - a fainter or stronger trace of an element that was printed earlier on the same ink roller. It appears when the design has very uneven ink distribution - for example, a large dark logo next to a light background, followed by another page with a large dark area.

Solutions: changing the print sequence, adjusting the layout in prepress, modifying the colour profile. This requires time and expertise. On a design not prepared with offset printing in mind, the printer may spend several hours finding a solution before the run even begins.

6. Non-standard folding and finishing - when the machine says no

Production lines in a print shop are optimised for standard formats and standard operations. An A4 folder folded in half? The machine will do that at several thousand copies per hour. But clients sometimes want something different.

When the machine cannot cope

Non-standard folds - a seven-panel concertina, a folder with a pocket, parallel folding into four - require either special tooling and machine set-up, or... hand work. Some printers have lines for these formats, but at short runs running a specialist machine is uneconomical. People then fold by hand, one by one.

For a run of 500 catalogues with non-standard folding, manual work may take several hours for several people. That is human labour and is priced accordingly - hourly rate times number of hours worked. A client paying for such finishing is literally paying for the time of specific people, not machine time.

Dies for non-standard shapes

Packaging or a folder with a cut-out window, rounded corners or a non-standard shape requires a cutting die - a steel form that punches paper like a stamp. A simple die costs from a few hundred to several thousand zloty depending on complexity. For a run of 500 copies, the die cost can exceed the cost of the printing itself. For 10,000 copies it spreads out and becomes marginal.

A principle worth remembering: The more non-standard the job, the higher the share of fixed costs (prepress, dies, special set-up) and the less sense it makes to print short runs. Truly special jobs only start to make economic sense from 2,000–3,000 copies upwards.

7. What does this mean for the buyer?

Understanding where costs come from allows better decisions when ordering print:

  • A larger run is not a linear cost increase. Ordering 3,000 instead of 1,000 copies often costs only 50–70% more, because prepress costs remain fixed.
  • A longer lead time means a lower price. If you have time, give the printer time - gang run reduces cost without any compromise on quality.
  • Standard paper means a lower price. Popular grammages are cheaper because they are purchased in large volumes. There is no point trying to save money by specifying 115 gsm instead of 130 gsm.
  • Finishing is a separate calculation. Soft-touch lamination plus spot UV is two separate production processes. If the budget is tight - choose one, not both.
  • The design matters. Dark full-coverage backgrounds, thin paper, large saturated solids - these cost more not because the printer wants to earn more, but because they require more time, attention and accept higher waste risk.

A good printer does not just print - it explains these relationships to the client and helps optimise the design for the budget. A bad printer takes the job, prints as best it can and sends the invoice. The difference only becomes visible when something goes wrong.
