Why large runs require a different approach
When you print 1,000 flyers, you have some flexibility. They can be done on a smaller machine, change the order of jobs, work an hour longer if needed. But with runs of 20, 50, or 100 thousand pieces, it won't be like that anymore.
Large runs mean working on main offset presses - often equipment that's booked weeks in advance. Machine setup time (make-ready) is no longer 15-30 minutes like with digital, but 2-3 hours. Every change in the design means more hours of downtime and hundreds of dollars in costs.
Concrete example: 32-page catalog, 30 thousand copies, 150g coated paper, cover with UV varnish. CTP plate preparation: 4 hours. Machine setup for first sheet: 3 hours. Realistic time for preparing files for large run printing: 2-5 working days, depending on complexity. This isn't design time - this is time for technical preparation of the finished design: checking bleeds, color profiles, CMYK separation, preparing varnish masks, checking fonts and resolution.
Proof printing is an absolute minimum for large runs. We're not talking about a digital proof on an office printer, but professional proofing with color control. Time for executing and approving proofs: 2-3 days. If the client wants corrections after proofing, add another 2-3 days for each round of changes.
2. CTP plate production
Computer-to-Plate is the process of burning offset plates from digital files. For large runs, this often means a dozen or more plates - each page, each color, sometimes multiple versions if we're doing different variants.
A 32-page catalog in full color requires 16 plates (8 sheets × 2 sides each). Plus plates for UV varnish. Plus spare plates in case of damage. Production time: 4-6 hours. Sounds like little, but the CTP machine works according to job queue - your plates might wait their turn for a day or more.
CTP plate trap: Plates have limited shelf life after development - about 2-3 weeks. Don't make them too early, but remember that during peak season the queue can be long.
3. Machine preparation (make-ready)
This is the stage that clients most often ignore in their schedules, and it can be the longest. Make-ready is setting up the machine for a specific job: mounting plates, color adjustment, paper feeding setup, color registration control.
For a simple 4+0 flyer (four colors on one side) make-ready takes about an hour. For a catalog printed double-sided in full color with UV varnish: 3-4 hours per sheet. If you're doing a catalog assembled from two sheets, multiply that by two - plus time for color adjustment between sheets.
The machine produces waste during make-ready - sheets used for color adjustment and testing. For large runs this can be 200-500 sheets per setup. Factor this into costs and schedule - waste also needs to be produced.
4. Actual printing
Printing speed depends on the machine, format, and job complexity. A modern sheet-fed press can print 10-15 thousand sheets per hour on simple jobs. But that's theoretical maximum speed - in practice it's slower.
Real production speed is 60-70% of maximum speed. Why? Quality control every 500 sheets, color adjustments, paper changes, operator breaks. With a run of 30 thousand single-color sheets, realistic pace is 6-8 thousand per hour, so 4-5 hours of pure printing.
Each additional color extends the process. 4+4 printing (full color both sides) requires two passes through the machine or a special perfecting press. In the first case, the second pass is another machine setup and another 3-4 hours.
Real printing time = clean time × 1.4 + make-ready time × number of sheets. This formula accounts for real working conditions, not laboratory tests.
5. Ink drying time
This is an element that often falls out of schedules, and can block entire production. Offset ink needs time to set - especially with heavy coverage and dark colors.
Standard offset ink drying time: 4-8 hours depending on ink film thickness and print shop temperature. Fast-setting inks: 2-4 hours. But beware - that's technical minimum. Before further operations (varnishing, scoring, binding) it's better to wait 12-24 hours.
In winter, drying time can extend by 30-50%. In summer, with high humidity, some inks may dry slower despite heat. An experienced print shop has air conditioning and humidity controls, but it's not standard everywhere.
6. Finishing
UV coating, laminating, scoring, perforations - each of these processes is a separate operation with its own schedule. And each requires fully dried ink.
Spot UV coating: mask preparation, machine setup (2-3 hours), varnish application, UV lamp curing. The whole process can take a full day of work for large runs. Plus time for transport between operations - sheets need to be moved between stations.
Scoring for large runs usually means a separate machine and operator. Setup time: 1-2 hours for die setup. Scoring speed: 3-5 thousand sheets per hour depending on line complexity.
7. Bindery operations
Folding, stitching, binding, trimming - here the schedule gets really complicated. Each operation has its own queue, its own pace, and its own technical limitations.
Perfect binding 32-page catalogs: machine preparation 2 hours, work pace 800-1200 pieces per hour depending on paper thickness and quality. A run of 30 thousand catalogs is 25-35 hours of binder work - that's 3-4 working days.
Guillotine trimming: fast, but requires precision. Large runs need to be cut in batches of several hundred pieces. Setup time: 30 minutes per format. Actual cutting: 2-3 thousand pieces per hour.
Most common planning mistakes
"The file will be ready tomorrow"
This is a classic. The client books a print date, but the file is still "almost ready." The problem is that "tomorrow" often means "in a week," and the print date doesn't move.
Realistic rule: the file must be ready and approved minimum 7 days before planned print start. This allows time for technical preparation, plate burning, and possible corrections after proofing.
Ignoring weekends and holidays
A print shop isn't an office - sometimes we work Saturdays, but not every operation can be performed on weekends. CTP often sits idle on Saturdays and Sundays. Couriers don't pick up on Sundays. Paper suppliers don't deliver on holidays.
When planning schedule, count only working days. If there's a long May weekend in the middle of your schedule, add those days to total execution time.
No buffer for problems
"Nothing will definitely break" - famous last words before schedule disaster. Machines can break, paper suppliers can have delays, files can have errors requiring partial reprints.
Professional schedules always have 20-30% time buffer. For 10-day execution plan 12-13 days. If you finish early, everyone's happy. If not, you'll have time to solve problems.
Print shop Murphy's Law: Everything that can go wrong will go wrong exactly one day before deadline. Plan as if Murphy was a member of your team.
Underestimating transport time
Large runs mean heavy loads. 30 thousand catalogs is about 3-4 tons of material. Standard courier won't take such cargo. You need to order pallet transport, coordinate delivery hours, prepare unloading space.
Pallet transport is 1-3 days domestically, up to 7 days in Europe. Plus time for packing and document preparation. If shipping abroad, additional customs documents may be needed.
How to create a realistic schedule
Step 1: Estimate each stage separately
Take a sheet of paper and break down every operation. Don't group "printing and finishing" into one item. Each stage has its own time, its own queue, and its own delay risk.

Step 2: Check machine availability
Not all operations can be performed at any time. Main offset presses often have queues for several weeks. Finishing machines (UV coating, laminating) may be booked even longer.
Ask the print shop about available dates before setting schedule. You might find that although your job takes 2 weeks, the first free slot on the main press is in a month.
Step 3: Plan control points
Long schedules need quality and progress control points. Don't wait until production end to check if everything's going according to plan.
Standard control points: after file preparation (proof), after first sheet printing (color control), after print completion (quantity control), after each finishing operation, before packing (final control).
Step 4: Prepare plan B
What will you do if the main press breaks? What if the paper supplier has delays? What if the client wants design changes mid-production?
Plan B doesn't need to be detailed, but should exist. It could be another print shop that can take part of the run, maybe a spare week in schedule, maybe alternative paper type in case of supply problems.

Ask about alternatives. Maybe different paper will be available faster? Maybe splitting the run into two parts will meet the deadline? Maybe dropping one finishing process gives a week's savings?
Golden rule of communication: The earlier you mention a problem, the more options we'll have to solve it. A problem reported a month early is a minor schedule modification. The same problem reported a day before deadline is a disaster.
Remember that a print shop is a partner, not just a vendor. An experienced printer can suggest solutions you haven't thought of. Maybe a folding change suggestion that saves a day's work, maybe pointing out a file problem that can be fixed now but would cost the entire run after printing.
What to do when schedule falls apart
Even the best-planned schedule can collapse. Machine breaks, client changes mind, paper supplier has problems. Important not to panic and look for solutions.
First reaction: check what's really critical. Is delivery date fixed, or can it shift a few days? Does entire run need to be delivered at once, or can it be split into parts? Are all design elements equally important?
The print shop will definitely propose emergency solutions: overtime work, using larger machine, splitting job between multiple presses, outsourcing some operations. Each solution will cost more, but might save the deadline.
Sometimes the best solution is honest deadline extension. Better to deliver perfect product three days late than damaged product on time. Your reputation is worth more than one met deadline.
